La mission <\/strong><\/p>\n

Le client attend une livraison fiable et le terminal veut donc mettre en place un processus de chargement des wagons solide. Le terminal s’attend aussi \u00e0 une forte augmentation du nombre des chargements de wagons, ce qui va augmenter la pression sur le processus. En faisant partir les wagons \u00e0 temps dans 99% des cas, le commanditaire esp\u00e8re attirer plus de clients et recevoir moins de plaintes. Au d\u00e9but, les solutions ont fus\u00e9 de toute part. Le responsable op\u00e9rationnel a donn\u00e9 \u00e0 Linda Vermeulen, Black Belt la mission d’am\u00e9liorer le processus de chargement des wagons.<\/p>\n

L’ex\u00e9cution<\/strong><\/p>\n

La premi\u00e8re \u00e9tape a \u00e9t\u00e9 de d\u00e9finir le probl\u00e8me et un objectif de projet avec les principaux int\u00e9ress\u00e9s dans le cadre de s\u00e9ances de brainstorming. L’ampleur du probl\u00e8me a \u00e9t\u00e9 clairement d\u00e9finie sur la base de chiffres. Ensuite, une \u00e9quipe de projet a \u00e9t\u00e9 compos\u00e9e avec des personnes impliqu\u00e9es tous les jours dans ce processus et des personnes en contact \u00e9troit avec le client. Avec l’\u00e9quipe de projet, le processus actuel a \u00e9t\u00e9 cartographi\u00e9. Une s\u00e9ance de brainstorming a \u00e9t\u00e9 organis\u00e9e pour identifier tous les facteurs potentiels qui contribuent au probl\u00e8me des retards dans le chargement des wagons. Sur cette base, un plan de collecte de donn\u00e9es a \u00e9t\u00e9 \u00e9labor\u00e9. Pour avoir une image compl\u00e8te de la situation, il a fallu mesurer les chargements pendant un mois. \u00c0 l’aide des analyses statistiques, il a \u00e9t\u00e9 d\u00e9montr\u00e9 quels \u00e9taient les facteurs qui influen\u00e7aient le processus. Cet exercice a r\u00e9v\u00e9l\u00e9 des \u00e9l\u00e9ments surprenants. Les r\u00e9sultats ont \u00e9t\u00e9 clairement communiqu\u00e9s \u00e0 l’\u00e9quipe de projet et une nouvelle s\u00e9ance de brainstorming a ensuite \u00e9t\u00e9 organis\u00e9e pour r\u00e9fl\u00e9chir aux solutions potentielles. Pour chaque solution possible, on a d\u00e9termin\u00e9 l’avantage et l’effort \u00e0 fournir. A c\u00f4t\u00e9 de cela, plusieurs quick wins ont \u00e9galement \u00e9t\u00e9 d\u00e9finis. Certaines actions ont \u00e9t\u00e9 mises en attente parce qu’elles ne pouvaient \u00eatre rentables que si un nombre significativement plus \u00e9lev\u00e9 de wagons pouvaient \u00eatre charg\u00e9s.<\/p>\n

R\u00e9sultat et \u00e9conomie.<\/strong><\/p>\n

Le r\u00e9sultat le plus surprenant est que l’investissement vis\u00e9 de 3-6 millions d’euros s’est av\u00e9r\u00e9 superflu du fait que l’infrastructure existante permettait en fait de charger beaucoup plus de wagons. L’efficacit\u00e9 du processus a \u00e9t\u00e9 d\u00e9cupl\u00e9e. Pour un m\u00eame nombre de wagons, la charge de travail a donc diminu\u00e9. Et en cas d’augmentation du nombre de wagons, l’infrastructure actuelle est capable de charger un nombre plus \u00e9lev\u00e9 de wagons. Avec les m\u00eames moyens donc. Le pourcentage de wagons qui ne peuvent pas partir charg\u00e9s le lendemain est m\u00eame d\u00e9sormais inf\u00e9rieur \u00e0 1%. L’objectif a donc \u00e9t\u00e9 atteint et la satisfaction du client a consid\u00e9rablement augment\u00e9. Pour p\u00e9renniser les am\u00e9liorations, des indicateurs de performance ont \u00e9t\u00e9 d\u00e9finis et ensuite surveill\u00e9s. Les nouvelles fa\u00e7ons de travailler sont aussi coul\u00e9es dans des proc\u00e9dures et des instructions de travail. La principale le\u00e7on pour Linda et son \u00e9quipe de projet a \u00e9t\u00e9 la d\u00e9termination de l’importance du probl\u00e8me \u00e0 l’aide des donn\u00e9es. Quels sont les facteurs qui contribuent de mani\u00e8re significative au probl\u00e8me.
