Pour chaque nouveau client, il faut que le logiciel soit op\u00e9rationnel en une demi-journ\u00e9e.\u00a0 N\u00e9anmoins, le leadtime moyen du d\u00e9marrage d\u2019un nouveau projet \u00e9tait de 15 heures et 33 minutes. Pour \u00e9viter des retours n\u00e9gatifs des clients, notre participant a entam\u00e9 un projet Lean Six Sigma avec comme but d\u2019am\u00e9liorer ce processus et de r\u00e9duire fortement le leadtime. Quelle est la raison de ce long d\u00e9lai de plus de 15 heures au d\u00e9but du projet? Les nouveaux clients peuvent s\u2019inscrire sur un formulaire en ligne. Ensuite, ces donn\u00e9es sont contr\u00f4l\u00e9es et manuellement encod\u00e9es dans une base de donn\u00e9es. Puis, la cr\u00e9ation d\u2019un nouveau compte est n\u00e9cessaire. Jusqu\u2019ici le client recevait toujours deux e-mails s\u00e9par\u00e9s avec le nom d\u2019utilisateur et le mot de passe. Diff\u00e9rentes personnes s\u2019occupaient de ce processus, op\u00e9rant de diff\u00e9rents sites. Il \u00e9tait devenu indispensable d\u2019am\u00e9liorer l\u2019efficacit\u00e9 de ce processus !<\/p>\n

Kick-off meeting et communication<\/h3>\n

Pour que les clients puissent plus rapidement commencer \u00e0 travailler avec le logiciel, le participant a fait une analyse du processus entier. En ligne avec la structure de son organisation, il a constitu\u00e9 une \u00e9quipe de projet. Jeroen Huijskens a commenc\u00e9 par l\u2019organisation d\u2019un \u00ab kick-off meeting \u00bb avec tous les membres de l\u2019\u00e9quipe de projet. Il a soulign\u00e9 l\u2019importance de donner une impression positive du logiciel et de l\u2019entreprise d\u00e8s le d\u00e9part. La r\u00e9duction du leadtime \u00e0 moins de 4 heures constituait le but mesurable.<\/p>\n

Optimisation du processus<\/h3>\n

Ensuite le processus a \u00e9t\u00e9 analys\u00e9 \u00e0 l\u2019aide d\u2019un \u00ab diagramme fishbone \u00bb. Il s\u2019agit d\u2019un outil Six Sigma qui permet d\u2019inventorier les causes de gaspillage. Les r\u00e9sultats sont communiqu\u00e9s \u00e0 l\u2019\u00e9quipe du projet, qui a propos\u00e9 des solutions pour r\u00e9duire le leadtime. Un processus optimis\u00e9 a \u00e9t\u00e9 \u00e9labor\u00e9 en commun et sa faisabilit\u00e9 a ensuite \u00e9t\u00e9 test\u00e9e.<\/p>\n

Un service plus rapide<\/h3>\n

L\u2019\u00e9quipe de projet a consid\u00e9rablement r\u00e9duit le leadtime. Avant ses actions, le leadtime \u00e9tait de 933 minutes. Apr\u00e8s les am\u00e9liorations r\u00e9alis\u00e9es dans le processus, il n\u2019\u00e9tait plus que de 141 minutes. Ce leadtime r\u00e9pond \u00e0 l\u2019objectif d\u00e9termin\u00e9 au pr\u00e9alable. Les clients sont contents parce qu\u2019ils peuvent travailler avec le logiciel le jour-m\u00eame de leur demande. Le r\u00e9sultat\u00a0: l\u2019entreprise de Jeroen Huijskens re\u00e7oit des commentaires positifs surtout concernant la rapidit\u00e9 du service.<\/p>\n
